How we work

An AI operating model, proven on one process before you scale.

We start with one execution challenge holding your organisation back. We redesign how that work runs with your teams, then pilot it for about 12 weeks, measured against your own baseline.

A 12-week pilot on a shared services rollout
  1. Redesign: weeks 1–3
  2. Run on the platform: weeks 4–10
  3. Measure: weeks 11–12

What gets measured

  • Service turnaround per request
  • Requests within service level
  • Milestones met on the agreed date

Baseline · Target · Forecast · Actual

Your decision, on the evidence

  • Scale
  • Adjust
  • Stop

From first conversation to running operation

Five steps. Each one earns the next.

  1. Discover

We agree the outcome you need: which service or process must change, for whom, and how you will know it worked.

Your part: name a sponsor who owns the outcome, and choose the first process.

You get: an agreed outcome statement and the measures that will show it.

  2. Diagnose

We map how the work runs today against your priorities: the systems, the hand-offs, the approvals, where execution drifts and where time and money are lost. We build the baseline from your own history.

Your part: give us access to the people who run the process and the data behind it, and agree the target.

You get: a process and AI readiness diagnostic, a measured baseline and a pilot scope with its target.

  3. Pilot (about 12 weeks)

We redesign the process with a named owner for each step, set up AI agents under agreed rules, and run it on the ZedNerve Platform alongside your current systems, in an environment agreed with you. Every decision is recorded and each measure is tracked against the baseline.

Your part: decide who may approve what, run the process with your own people and make the approvals.

You get: a working process on the platform, measured against its baseline, target and forecast.

  4. Measure and decide

We compare actual results with the baseline, the target and the forecast, and set out the evidence for each option: scale, adjust or stop.

Your part: decide on the evidence.

You get: a decision pack for your leadership or board.

  5. Scale and operate

What worked becomes the template for the next process. Your teams run it and adjust it as priorities change, the platform keeps every step owned and measured, and we support you for as long as you need us.

Your part: run the process day to day, with your own process owners.

You get: an operating model your organisation owns.

What you receive

Advisory and a platform, delivered together.

Strategy-to-execution advisory

A redesigned process with a named owner for each step, approval rules that set who may approve what, and a clear way to assess a change and agree the response when circumstances shift.

Operational visibility

The Nerve Center shows each item in the process, who holds it, what it is waiting for and what the delay costs.

Defined roles for people and AI agents

A defined role for each agent, such as the checks it runs before a reviewer opens a submission, and rules that block an approval when required inputs are missing. Approvals, rejections and returns stay with authorised people.

Outcome measurement

A baseline from your own history, a target your leadership agrees, a forecast before each change goes live and actual results from real operation, kept distinct and brought together in a decision pack.

What we need from you

A pilot works when the people who own the process are part of it.

  • A sponsor.

A senior person who owns the outcome and can decide at each review point.

  • The process owner and the team.

The process owner and the people who run the process today, to show how the work really runs and to test the redesign.

  • Data for a baseline.

Access to the records needed to measure how the process performs today.

  • Approval rules.

Your decisions on who may approve what, and on what AI agents may prepare.

  • An IT and security contact.

To agree deployment, data handling and integrations with the systems you already use.

  • Time at agreed review points.

For the sponsor and the process owner to review progress and decide the next step.

Coordinating a shared services rollout, 12 weeks.

An organisation is moving HR, finance and procurement requests into a shared services centre in 4 waves, with Strategy, Operations, IT, Finance, Procurement, and People and training all involved. In the pilot, each team's activities, owners and agreed dates sit on one record. AI agents check supplier readiness evidence and draft summaries and escalations; the Programme Sponsor and the leads with delegated authority decide. Reminders go out automatically under the agreed rules, an escalation is sent only once a person confirms it, and every decision is recorded with who decided, when and on what evidence.

What gets measured: service turnaround per request, the share of requests resolved within the agreed service level, and milestones met on the agreed date. Each starts from a baseline built from the organisation's own history.

Processes, roles and AI agents, redesigned together.

  • Outcomes before tools.

We are vendor-neutral on the systems you already use. The outcome decides the tools.

  • Process and roles, not just technology.

AI changes results only when the process, the roles and the approval rules change with it.

  • Clear limits for AI agents.

Each agent has a defined role and limits: it checks, prepares and recommends. Authorised people approve.

  • One accountable team.

One team from the first diagnostic to running operation, with one platform recording the evidence.

Government entities and enterprises with a mandate to turn AI ambition into measurable results.

Many organisations start with an ambition and one execution challenge that is holding them back. Others have an approved AI strategy that has not reached delivery yet. We start from either: the Discover and Diagnose steps turn it into outcomes you can measure.

Government

For AI leaders, transformation offices and service owners improving how programmes and public services are delivered.

Enterprise

For operations, strategy and transformation leaders turning AI initiatives into measurable business outcomes.

FAQ

Questions about how we work.

Why a pilot first?

A pilot proves the result on one of your own processes, with your own people and data, before you commit budget to scale it. It also produces the baseline, the evidence and the decision pack your leadership or board will ask for.

Can you work within government procurement?

Yes. We scope engagements to fit your procurement procedures and approval cycles, and we are vendor-neutral on the systems you already use.

What happens after the pilot?

Your leadership decides on the evidence: scale, adjust or stop. If you scale, the redesigned process becomes the template for the next one, measured the same way.

Who runs the process after handover?

Your teams do. Your process owner runs it day to day, authorised people keep making the approvals, and AI agents keep working within the agreed rules. The platform keeps every step owned and measured, and we support you for as long as you need us.
